Build the brand
before you spend
on the ads.

Most founders build the visual before they understand what the brand is actually trying to say. PENNIO works the other way around.

The Pattern

The cycle killing African e-commerce brands.

The pattern is consistent enough to be predictable.

Phase 01
Get a Generic Logo
Something is designed before anything is understood.
Phase 02
Run Ads
The budget goes to Meta before the brand has earned the right to be amplified.
Phase 03
Ads Fail
Customer acquisition cost (CAC) climbs because there is nothing keeping people once they arrive.
Phase 04
Vanish
Without retention or reputation, the economics eventually break. The brand folds quietly.
Ads amplify what exists.
If nothing meaningful exists,
ads accelerate the burn.
The brands building real equity in Africa right now did not get there by finding a better-performing ad set. They got there because something about them was worth believing in before the first purchase. That does not happen by accident, and it does not come from a logo.
The Solution

The E-Commerce Foundation

01
Meaning Audit
Most brand briefs start with what the founder wants to be seen as. That is the wrong place to start. We go deeper, finding the position your brand can actually hold and building everything from there.
Deliverable
Brand Meaning Document. One page that defines what your brand owns and why. The reference point every future creative decision runs through.
02
Identity System
A complete visual and verbal system built around the meaning uncovered in Phase 01. Every decision is traceable back to something real.
Deliverable
Complete visual identity and brand voice guidelines, structured so any designer or copywriter you work with can produce consistent output without a briefing call.
03
E-Commerce Layer
The system translated into the surfaces that matter for e-commerce: product pages, packaging language, social content pillars, and a creative brief your media buyer can actually work from.
Deliverable
E-Commerce Brand Kit. The brand as a working system, not a static PDF that lives in someone's downloads folder.

You don't have an ads problem.
You have a brand problem.

Most founders who come to PENNIO have already spent money on ads. The Foundation is what should have come first.

FAQ

Questions founders ask
before applying.

What is included in the E-Commerce Foundation?

The Foundation covers the full scope of what a brand needs before it earns the right to advertise: a Brand Meaning Document, complete logoset, color system and typography, visual identity guidelines, tone of voice and messaging framework, three content pillars for social, an ad creative brief, and a full Brand Kit built for product pages, packaging language, and social content. Everything traced back to the meaning uncovered in Phase 01.

How long does a PENNIO project take?

Every project is scoped individually. Timeline is confirmed in writing before any work begins. PENNIO works on a limited number of projects at a time to ensure nothing is rushed and every deliverable holds.

Do you work with brands outside Nigeria?

Yes. PENNIO works with African founders regardless of location. International engagements are priced in USD starting at $500. Submit an application and we will confirm fit and scope from there.

What happens after I submit an application?

Every application is read personally. If your brand meets the minimum criteria, PENNIO will reach out within 48 hours to schedule a scoping conversation. Final pricing is confirmed in writing before any work begins. Submitting an application is not a commitment on either side.

My brand already has a logo. Can PENNIO still help?

Yes, and this is a common starting point. Most founders arrive with a visual that came before anything was understood. The Meaning Audit determines whether the existing identity can be built on or whether the foundation needs to be reset. Either way, the process starts with meaning, not the logo.

Ready to build the real foundation?

Every application is read personally. PENNIO takes on a limited number of projects at a time and works only with founders whose brands have real potential to compound.
